Welcome

Framing

Assumptions

  • Bombas is in a late-stage platform evaluation and one prior discovery session has already occurred. This is our final meeting prior to Bombas expecting to make a decision on platform. Bombas has shared some tech docs such as architecture diagrams, future state requirements, etc. A formal RFP was not issued.
  • All three stakeholders (Director of ecommerce Gary Abbot, Director of Marketing Tim Keelan, and VP of Engineering Nick Zhang) have equal say in the decision making process.
  • Migration and integration delivery may or may not be partner-supported, Bombas is currently focused on selecting their future commerce platform. There is no current defined ownership model for the migration.
  • This presentation assumes Bombas has already had at least some level of Shopify platform demo or hands-on exposure, today's discussion is not expected to be the very first time they've seen the platform.
  • Bombas is in an earlier growth stage than current-state reality and is not expected to be facing the same challenges as their real-life counterparts are today.
  • Our Shopify AE Luke Helper was not able to join today's call due to a conflict. He may be referenced throughout, and is expected to own specific follow up items where mentioned.

Today's Challenges

01

Improving Checkout Conversion

Refining and optimizing the Bombas checkout experience is more complex than it could be:

  • Higher engineering cost due to the inherent complexities of the Salesforce technology stack
  • Every checkout change consumes time and resources that have real opportunity cost elsewhere, like international expansion or influencer growth
  • Making adjustments to the most valuable component of the storefront feels more like a high-stakes gamble than controlled testing
02

Increasing Social Commerce Velocity

Social commerce is constantly evolving with new standards for existing platforms and the emergence of newer players like TikTok or even AI Agents.

On Salesforce today:

  • Installing, configuring, and maintaining a cartridge for every new social integration
  • Waiting on cartridge updates whenever a platform changes its API or launches new commerce features
  • Often being the last brand to support new standards when they're announced, not leading the pack
03

Adding New Capability Comes With A Cost

The current Bombas ecommerce stack is a product of real engineering investment, built to spec for exact business requirements.

  • The team has quantifiable bandwidth committed to maintaining what exists, with limited free capacity for building new features
  • The ERP integration is a business-critical dependency, it's non-negotiable and not changing anytime soon
  • Payment integrations, warehouse sync schedules, and custom checkout logic require ongoing attention to stay operational

Platform Speed & Agility

The question isn't whether Bombas' current stack works, it clearly does. The question is whether it scales to where Bombas needs to go.

Shopify Value Alignment

The Shopify Answer: Unlocking Speed & Agility

Operational

Baked into the platform and merchant-controlled from day one.

  • Shopify Checkout + Shop Pay: The highest-converting checkout in commerce, out of the box. Brands who adopt see a 20% lift in conversions.
  • Shopify Markets: One admin, multiple markets. 170+ countries. Localized pricing, currency, language, and duties. No separate storefront instances.
  • Extensibility: Developer-friendly and admin-accessible patterns to extend Checkout, Account, and Post-Purchase. Covered by Shopify Platform Support 24/7.
📣

Marketing

Selling wherever your customers scroll, search, and shop. Done in a matter of clicks, not sprints.

  • Shopify Sales Channels: Native connections with TikTok, Instagram, YouTube, Walmart, Amazon, Target, Shopify Collective, and more.
  • Shopify Audiences: First-party data turned into high-intent lists across Meta and Google. Up to 50% reduction in CAC.
  • Partner Ecosystem: Deep integrations with key platforms like Klaviyo, Attentive, Yotpo. Plus an App Store of more than 15,000 Apps & Integrations to customize your store.
🔧

Technical

A unified way of building and extending your Shopify store, so your team can focus on brand-specific value drivers.

  • Shopify Platform: 99.99% uptime, global edge delivery. Your storefront is never more than ~500ms from a customer browser, whether your store is headed or headless.
  • APIs + Webhooks + Storefront Frameworks: A platform API that spans Admin + Storefront, with 100% documentation coverage, native GraphQL support, and predictable release cadence. The Horizon theme framework for headed stores, and Hydrogen + Oxygen for headless deployments.
  • Total Cost of Ownership: Replaces SFCC cartridges and custom integrations with a single, predictable operating model.

Operational Agility

Checkout & International — Today

  • On SFCC, making changes to payment method ordering, express checkout placement, field logic, or brand injection requires a ticket from Engineering, that's a platform constraint, not a team problem
  • Every test, every tweak, every seasonal adjustment is becoming a sprint ticket before it's a live change
  • The same holds for international, a localized experience on SFCC often means manual content duplication and custom pricing logic per market. It scales badly and it's slow to launch

Shopify's Answer: Take Those Surfaces Out of Custom Code

  • Checkout Editor: Merchant-controlled from admin. Brand injection, payment ordering, express checkout, all in minutes, no sprint required
  • Shop Pay: The highest-converting accelerated checkout available. Pre-filled shipping and payment, one tap to complete
  • Shopify Markets: Add the United Kingdom in minutes: GBP pricing, UK-EN language, specific catalog. No new storefront, no Engineering ticket
Shopify Principle

Limited by the amount of ideas you can come up with, not the time it will take to test.

Checkout & International

What We Just Saw

  • Managing your checkout without costing valuable Engineering time is a huge value unlock
  • The kind of change that previously required a cartridge modification and a sprint takes minutes from admin
  • No content duplication, no custom pricing logic — a few clicks to configure and launch a new market
By the Numbers

With 170+ regions to choose from, you'll need to focus on how many your business can support — not how to build a new storefront for each one.

The Operational Impact

  • Every seasonal adjustment, every checkout tweak is now your team's decision to make, not a sprint to schedule
  • International expansion stops being a 3-sprint project and starts being a same-day configuration
  • Engineering capacity freed from checkout maintenance goes toward features that are unique to Bombas as a business
02 - Marketing

Marketing Agility

Influencer & Campaign Agility

Marketing moves at the speed of culture. On SFCC, your team moves at the speed of custom development.

  • When every influencer campaign, seasonal drop, or social push needs custom development, you're limited by throughput, not ideas
  • Discount creation, attribution tracking, and landing page setup get routed through a dev backlog instead of your Marketing team's to-do list
  • By the time the build ships, there's risk the culture moment has passed already
On Shopify

Your marketing team runs the entire campaign flow from admin. No ticket. No sprint. No waiting. Append ?discount=SummerShopBombas — live in under two minutes.

Subscriber Loyalty

Subscriptions are one of the highest-leverage retention tools available to a DTC brand like Bombas.

  • Bombas operates in a replenishment category: socks get worn out, people rebuy. Subscriptions convert that behavior into predictable, recurring revenue
  • Every subscriber you add is a customer you pay to acquire once, and retain automatically
  • As your subscriber base grows, CAC per-order decreases, all without spending less on acquisition
Shopify Subscriptions

Built into the platform, free to install, no custom development, managed entirely from admin. Surface subscribe-and-save natively on any PDP with theme blocks.

Campaign Velocity & Subscriber Loyalty

What We Just Saw

  • From opening admin to a live influencer campaign URL: under two minutes
  • No engineering ticket. No sprint. No waiting on a cartridge update
  • That's the creative-to-commerce loop on Shopify
The Discount URL Pattern

Social platforms get a link. Customers get a seamless experience. Engineering gets capacity freed in their backlog.

The Retention Play

  • Manage selling plans without touching code — Essential Socks, T-shirt Reloads, Christmas Underwear Gift
  • Subscribe-and-save surfaced natively on any PDP with theme blocks — no code changes required
  • Subscriber management, upcoming orders, and billing managed directly from admin

Engineering Agility

Platform Capability

Shopify owns the infrastructure layer so your team doesn't have to.

  • Shopify Flow: Native automation for business logic that currently lives in custom cartridges. Order routing, tagging, notifications, and fulfillment rules configurable without a deploy cycle, visible, auditable, and maintainable by more than one person
  • Payments & Checkout: Shop Pay, accelerated checkout, fraud detection, and refund logic are platform-native. No payment gateway custom builds, no cartridge maintenance
  • Managed Infrastructure: 99.99% uptime, global edge delivery, and automatic scaling through BFCM and flash sales. Your team monitors and builds, Shopify runs the infrastructure

Developer Extensibility

A documented, stable surface your team can build against with confidence.

  • APIs & Webhooks: 100% GraphQL-native, fully documented, predictable versioning cadence and generous adoption windows. Event-driven webhooks give your ERP integration a cleaner, more reliable surface than batch file sync
  • Shopify Functions & Extensions: Custom business logic (discounts, shipping rules, checkout behavior) runs inside Shopify's infrastructure using well-defined extension points, no fragile cartridge code, no bespoke deploy pipeline
  • Liquid & Hydrogen: Horizon theme for a rapid headed launch, Hydrogen for headless when the time is right. Both fully documented, community-supported, built to Shopify's development standards

Engineering Agility

What We Just Saw

  • Business logic that lives in a custom cartridge today moved into Flow, visible, auditable, no deploy cycle required
  • Flexible integration approaches for the Bombas ERP: real-time event model or flat-file sync
The Shopify Reality

Shopify maintains a highly available global network that helps relieve the on-call burden from your Engineering team.

The Engineering Impact

  • Less maintenance surface: Checkout, Payments, and Infrastructure Scaling move off your team's plate onto Shopify's
  • More predictable builds: stable GraphQL API, versioning windows, and documented extension points replace fragile cartridge dependencies
  • Shared migration workload: agency partners like Domaine are available take on storefront design and buildout; your team is the expertise to own the ERP integration
